The four gates
The Operator-Grade E-Commerce Course, Rebuilt for the 2026 Market
9 min read
Successor to IDS (Implement, Deploy, Scale). Built July 2026 from the full IDS corpus plus verified mid-2026 market intelligence. Luce is Italian for light — this course turns the lights on inside the P&L.
WHAT IS LUCE?
LUCE is the upgraded, current, and complete version of the IDS course. Everything IDS taught survives here — every script, template, formula, and practitioner insight — corrected for a market that changed violently between 2024 and 2026: de minimis is dead, tariffs are a permanent line item, US-warehouse fulfillment is table stakes, TikTok's ownership question is settled, ad algorithms automated the media buying, and creative volume became the real targeting lever.
LUCE is built for operators. Not "find a winning product, run some ads" — but build a real, profitable, defensible e-commerce business on math that survives an accountant.
The four gates every operator passes through:
| Gate | Question it answers | Core modules |
|---|---|---|
| L — Launch | Can I find and validate a product cheaply? | 01, 02, 03 (+ 11, 12, 13) |
| U — Unit Economics | Does each order make money after ALL costs? | 04, 06, 09 (+ 14, 16) |
| C — Compound | Do customers, content, and brand build on themselves? | 05, 07, 08 (+ 15, 17, 18, 20) |
| E — Exit | Is this an asset someone would buy? | 09, 10 (+ 19) |

The Depth Layer (added after the council review — the WHY and the armor):
| File | Role |
|---|---|
| LUCE_M1_Mechanisms_Demand.md | The causal machinery under 04/05/07/08: auction math, algorithm learning dynamics, testing statistics, memory & choice science (Ehrenberg-Bass, fluency, signaling). Mechanism-first — every heuristic in the course gets derived or demoted here. |
| LUCE_M2_Mechanisms_Economics.md | The causal machinery under 01/02/09/19: LTV as survival curves, CAC auction equilibrium, cash-consumption crossover, safety-stock derivation, Little's Law, elasticity-derived markups, ruin/Kelly bet sizing, the formal quit rule. |
| LUCE_21_Legal_Tax_Armor.md | The survival module the council flagged as the #1 gap: entity/banking sequencing, sales-tax nexus, processor rolling reserves, chargeback defense, FTC rules, liability insurance, IP, supplier fraud, income tax. |
| LUCE_22_90Day_Program.md | The execution spine. One sequenced 13-week program stitching all modules into a single timeline: budget-release gates, one consolidated weekly ritual, checkpoint pass/pivot/kill criteria, failure-week playbooks, the quit doctrine. Start here if you want to DO rather than study. |
| _LUCE_COUNCIL_REVIEW.md | The 5-critic audit of this course: rubric scores, competitor benchmark, fix log, remaining roadmap. |
Every module contains: a One-Page Version (the whole module in 10–15 bullets) · upgraded core sections with worked 2026 numbers · decision trees with thresholds · a KPI table with kill switches · a 2026 Reality Layer · failure modes (symptom → cause → fix) · SOPs & cadences · a Week-1 action plan · a self-test · cross-references.
HOW TO USE THIS COURSE
Executing, not studying: open LUCE_22_90Day_Program.md and follow the 13-week spine — it tells you which sections to read each week, when money unlocks, and when to quit. Do LUCE_21's Week-1 legal/banking checklist before taking a single payment.
Starting from zero (~$1k budget), reading order: 22 (spine) → 03 → 21 (§1) → 01 → 08 → 05 → 06 → 04. Every module includes a lean-start tier — the course assumes organic-first validation before paid spend.
Want the WHY, not just the what: M1 (demand mechanisms) and M2 (economics mechanisms) — read them alongside 04 and 09 respectively. Every confidence-labeled claim in the course bottoms out there.
Have a product, no traction: 07 → 08 → 04 → 06 → 17
Have traction, no profit: 06 → 09 → 14 → 19 (your margin is leaking in measurement, duties, or fulfillment)
Upgrading dropshipping → brand: 02 → 12 → 07 → 19 → 09
Building for exit: 09 → 10 → 07 → 20 (retention-strong, multi-channel, documented landed costs = premium multiple)
WHAT CHANGED FROM IDS (AND WHY LUCE EXISTS)
- The trade war rewrote the math. De minimis ($800 duty-free) is suspended and statutorily repealed July 1, 2027. China-origin goods carry ~10–35% all-in duty (Section 122's 10% surcharge sunsets July 24, 2026; a 10–12.5% Section 301 replacement is proposed across ~60 trading partners). Every P&L in LUCE uses landed-cost math. IDS's "$3 ePacket from China" world is gone.
- US-warehouse fulfillment is the entry standard. Temu and Shein deliver in 2–5 days from US warehouses. LUCE teaches US-warehouse dropshipping first and bulk-import + 3PL as the graduation path — 2–8 day delivery is a conversion asset and a chargeback shield.
- Creative volume replaced media buying as the skill. ~78% of Meta spend runs through Advantage+; the AI's edge is only −14% CPA under $2k/month. LUCE teaches hook matrices, UGC pipelines, and AI-assisted creative production instead of manual audience hacking.
- TikTok Shop became the cheapest structural CAC. Post-JV TikTok (~$23B projected 2026 GMV) with 5–25% affiliate commissions turns acquisition into a variable cost. LUCE wires Shop affiliates into product selection, marketing, and UGC systems.
- Honest benchmarks everywhere. Shopify-store average CVR ~1.4% (not 3%), generic dropshipping nets 3–7% (not 25%), paid-first testing needs $3–10k. LUCE calibrates every threshold to what operators actually see.
- AI is an operating layer, not a gimmick. Agentic storefront hygiene (AI-referred traffic converts +42%), AI-drafted copy with human review gates, AI CS workflows — concrete, bounded, no tool worship.
- Failure literacy. Every module teaches how operators die at that stage, with kill switches that force the decision before the money is gone.
The one number that still matters most:
Contribution Margin = Revenue − Landed COGS (incl. duty) − Fulfillment − Payment Fees − Returns − Ad Spend
If it's positive and growing, you have a business. LUCE adds the 2026 corollary: if you don't know your landed cost per unit to the cent, you don't know your contribution margin at all.

PROVENANCE & MAINTENANCE
- Upgraded from the 21-file IDS corpus (June 2026) + a verified market-intelligence layer (trade policy, platform benchmarks, tool pricing) current to mid-July 2026. The original IDS files remain untouched in the parent folder.
- Volatile facts to re-verify quarterly: duty rates per HTS line (Section 122 sunset July 24, 2026; Section 301 replacement track), ad benchmarks (CPM/CPA drift ~10%/year), tool pricing, TikTok Shop fee and policy changes (AHR from July 2026), Meta data-policy shifts.
- Each module's "2026 Reality Layer" flags exactly which of its numbers are policy-fragile.
